Soft Brick, Hard Mortar: Why Rowhouse Repairs Keep Failing

A Capitol Hill owner called me out to price what she described as “bad brick.” Her front elevation had lost the face off maybe sixty units in a band about four feet high, right where the hose bib and the downspout are. The joints between those ruined bricks were pristine — hard, gray, tight. That is not bad brick. That is a wall that was repointed with the wrong material, probably in the late nineties, and has been quietly eating itself ever since.

The hierarchy that has to hold

In a solid masonry wall the sacrificial element is supposed to be the mortar. Everything about how these walls were built assumes it. Washington rowhouse brick from the 1880s and 1890s is soft — much of it was made from local clay and fired unevenly, and the good hard units went on the front while the softer ones went in the back-up wythes. Original mortar was lime and sand, sometimes with a little natural cement, and it was weaker than every brick it touched.

Water enters any masonry wall — through joints, hairline cracks, up from grade, down from a blocked gutter. In a lime wall it moves through and evaporates mostly out of the joints, because the joints are the most permeable path, and when it freezes the joint takes the damage.

Repoint that wall with a modern Type S or Type N and the joint becomes the strongest, least permeable part of the assembly. The water still comes in and still has to leave, so now it leaves through the brick face. Freeze it a few dozen times and the face pops off in laminae. DC sees 25 to 45 freeze-thaw cycles a winter, which is plenty.

How to confirm it before you spend money

Owners are usually told they need to replace brick. Sometimes they do, but confirm the mechanism first:

  • Compare damage to joint condition. Sound joints plus failed brick faces is the signature. Failed joints plus sound brick is ordinary weathering and much cheaper.
  • Find the water source. Spalling concentrated below a downspout, beside a hose bib, at a parapet, or in the bottom four feet at grade tells you where the water is, and that source has to be fixed or the repair fails again.
  • Ask for a mortar analysis on anything landmarked. An acid-digestion test runs $150 to $400 per sample and gives you the binder ratio and the sand gradation and color.

What the repair looks like

The fix is rarely “replace the brick.” It is:

  1. Stop the water. Gutters, downspout extensions, flashing at the parapet, regrade at the base.
  2. Cut out the hard mortar to two and a half times joint width, by hand chisel or carefully guided saw, never a freehand grinder on a soft wall.
  3. Repoint in a matched lime-based mix. For most DC rowhouse brick that is a Type O — around 1:2:9 Portland:lime:sand — or a straight natural hydraulic lime where the brick is very soft.
  4. Replace only the units that have lost more than about a third of their depth. A spalled face with sound body behind it can often be left, and salvage of the right size beats modern units that will not weather the same way.

Budget ranges on a typical two-and-a-half story rowhouse front: $8,000 to $22,000 for full cut-and-point, $65 to $180 per brick replaced, $1,500 to $6,000 for gutter, flashing and grade work. Historic district review adds four to ten weeks and usually a mockup panel.

The part owners find hardest to accept

A correct lime repair looks softer than the cement job it replaces. The joints are paler, slightly more open in texture, and they lack that crisp mechanical edge. People read that as sloppy work. It is the opposite — it is a joint that lets the wall breathe and will crumble in forty years instead of taking the brick with it.

The other hard part is finding a crew that will do it. Most residential masons work in cement because that is what the supply house sells. Lime work needs different mixing, longer curing, damp burlap over fresh joints for two or three days, and a willingness to stop when the weather turns. When I am estimating that scope in the District I steer owners toward a DC masonry contractor who can show finished historic-district work rather than the cheapest number on the list, because the cheap number almost always comes with a bag of Type S behind it.

Frequently asked questions

Will sealing the brick stop the spalling? No, and it usually accelerates it. A film-forming sealer traps water that is already inside the wall, and the next freeze does more damage than it would have unsealed. Breathable siloxane repellents have narrow legitimate uses, but not on a wall that is spalling from trapped moisture.

Is the wall structurally unsafe? Face spalling on a solid three-wythe wall is a durability problem long before it is a structural one, because the back-up wythes carry the load. It becomes structural when spalling goes deeper than about a third of the unit across a broad area, when there is bulging, or when the wall is only one wythe thick. An engineer can tell you which case you are in for $500 to $1,200.

Can I just repoint the damaged section? Yes, and often that is right. Sound joints do not need to be cut out for the sake of consistency. Expect a color difference for a year or two while the new work weathers in — matching the sand closes that gap, not tinting the mix.
